Building a CEE commercial engine
Challenge
A small Hungary base needed a scalable commercial organization across Hungary, Romania and Bulgaria.
Approach
Segmented markets, built acquisition and keep-and-grow disciplines, embedded CRM, coaching and performance management, then expanded through validation-first country development.
Outcome
Hungary grew roughly 20× over nine years. Romania progressed from an export-market test to an approved country-development investment with local legal, team, webshop and logistics structure.
Investment should follow evidence, not precede it.

Turnaround & operating system
Challenge
A factory-owned agricultural machinery business was structurally loss-making and required a system diagnosis—not a single sales fix.
Approach
Reworked contracts, organization, commercial process, CRM, customer segmentation, performance reviews and local-group alignment.
Outcome
The operation moved from structural loss to break-even / positive performance and was positioned for scaling.
A turnaround is complete only when the rebuilt system can scale.

Market validation & No-Go
Challenge
The expectation was rapid CEE scaling, but market readiness was unclear.
Approach
Prioritized Hungary, Poland, Romania and Czech Republic; assessed more than 100 selected companies through field insight and structured research.
Outcome
Delivered a No-Go recommendation for accelerating CEE investment until readiness and a credible return path were visible.
Market validation is a strategic decision tool, not a sales activity.
Retail development

Challenge
A three-store physical retail concept needed validation against Hungarian customer behavior.
Approach
Tested the model against the high-potential end-user segment and its field-sales and farm-delivery habits.
Outcome
The physical retail model was discontinued; selected merchandising and sales-space elements were retained.
Local adaptation is identifying which global assumptions create value—and which must be rejected.
Confidential enterprise assignment
Enterprise diagnostic & transformation blueprint
Challenge
An interim executive mandate in a large-scale B2B business required an enterprise-level view of commercial and operating performance.
Approach
Designed an integrated blueprint across commercial organization, governance, people, process, tools, CRM/data, KPI and incentive logic.
Outcome
Established a transformation architecture connecting commercial strategy with a sustainable operating model.

About
From account manager to managing director, my career has followed one thread: taking on markets and organizations in a state of flux—greenfield, underperforming, or newly acquired—and building the commercial structure they need to compound. I’ve worked inside Dutch, French, Swiss, German and Hungarian matrix organizations across agricultural machinery, aftermarket distribution, AgTech/IoT, automotive retail and lubricants.
Working mode
Available for international permanent, interim, project-based or fractional executive assignments. CEE, Europe and EMEA scope preferred; remote or hybrid by default, with purposeful travel.
